The buyer problem: quiet gaps escape portfolio review

Revenue leakage is rarely explained by one field. Time may be missing, billing may be intentionally deferred, scope may have changed or a matter may simply need a partner conversation. Portfolio totals can reveal an issue without showing where to begin. Firms need matter-level context that helps finance, operations and legal leaders distinguish a useful follow-up from a normal commercial circumstance.

Start with matter context

Review time and activity in the context of the matter rather than treating a single metric as proof of a problem. MatterLayer can bring selected commercial and operating cues together so an authorised reviewer can ask what changed, what work occurred and whether the current status makes sense. Source records and the people closest to the matter remain essential to interpreting the observation.

Prioritise useful intervention

Direct partner, finance or operations attention to the matters where a timely check may preserve value. The prompt should not make a billing decision, contact a client or assume that recorded activity is complete. Define which role reviews the matter, what evidence supports the conversation and which cases should be excluded or escalated because confidentiality, fee arrangements or client circumstances require different handling.

Implement one commercial question

Begin with a narrow question such as which matters need a review of unbilled activity or stalled billing follow-up. Agree definitions with finance and matter owners before configuring the view. Test data freshness, exceptions, ownership and the path back to authoritative records. A Pilot should show where the process is unreliable as well as where a prompt helps the team focus.

Measure review quality and recurring patterns

Assess whether reviewers reach relevant matters sooner, spend less time reconciling lists and close follow-up with clearer ownership. Record prompts that were explained, dismissed or corrected so repeated gaps can inform matter setup, workflow ownership and commercial discipline. Do not attribute recovered revenue or improved profitability to MatterLayer unless the firm has separate, reliable evidence that supports that conclusion.
